Embedded vs. Agency Recruiting: Which Is Right for Your Team?

When a role opens and you don't have the bandwidth to fill it, the two options most teams weigh are a recruiting agency or an embedded recruiter. They sound similar. They work very differently. Here's how to tell which one fits.

How each one is priced

An agency charges a contingency or retained fee, typically 20 to 30 percent of the hire's first-year salary. Fill a $150,000 role and you're looking at $30,000 to $45,000 for that one hire. An embedded or fractional recruiter charges a flat rate, either a monthly retainer or a capped fee for a full search. You pay for the work and the time, not a slice of the salary.

Who actually does the work

With many agencies, a senior person wins your business and a junior sourcer does the day-to-day. You may never speak to the person sending your outreach. Embedded recruiting is the opposite by design. One senior recruiter learns your business, your team, and what a great hire looks like, then does the sourcing, the screening, and the updates themselves. You're working with the same person start to finish.

Who owns the candidates

This one matters more than people expect. With an agency, the candidates and the pipeline often belong to the agency. Go back to hire a runner-up later and you may owe another fee. With embedded recruiting, you keep the candidates and the relationships. The pipeline is yours.

How deep they go into your process

An agency hands you a shortlist and steps back. An embedded recruiter works inside your process: your ATS, your cadence, your hiring managers. That's why it's called embedded. It feels less like outsourcing a transaction and more like adding a senior recruiter to the team for as long as you need one.

When an agency still makes sense

Agencies earn their fee on genuinely hard, confidential, or executive searches where their specific network is the whole value, and where you only need one or two hires a year and don't want any ongoing relationship. If that's you, contingency can be the right call.

When embedded or fractional is the better fit

If you're drowning in inbound applicants, hiring across several roles, scaling in bursts, or you want a predictable cost and to keep your pipeline, embedded or fractional recruiting usually wins. And you don't have to choose one flavor and commit: at Hiring for Keeps you can take just applicant triage, add outbound sourcing, or hand off the full search end to end, all on a flat rate, month-to-month.
